How We Decide Between a Roof Repair and a Full Replacement

Somebody calls us and describes a stain on the bedroom ceiling, or a handful of shingles that showed up in the yard after a windy night, and the first question is almost always the same: do I need a new roof, or can this get patched? Nobody wants to hear "you need a full tear-off" if a repair would have done it, and nobody wants three more patches on a roof that's already given up.

The honest answer is that we don't know until somebody who knows what they're looking at gets up there. Not the homeowner guessing from the ground, not us guessing off a phone description, a certified roof inspector on a ladder at the actual property. What the inspector is actually looking for

A single missing shingle or a cracked pipe boot around a vent stack is usually a repair. So is a section of lifted ridge cap, or a spot where step flashing has pulled away from a chimney or sidewall. Those are localized problems with a localized fix: replace the shingle, reseat the flashing, reset the boot, and the roof keeps doing its job for years.

What changes the answer is what's underneath. Soft spots in the decking when you walk the roof. Granule loss spread across whole slopes instead of one patch. Multiple valleys showing wear at the same time. A roof already pushing 20-plus years and starting to fail in more than one place at once. That's not one problem anymore. That's a roof telling you it's done, and patching around five separate failure points usually ends up costing more over two years than one clean replacement does up front.

Age matters, but it's not the only number

A properly maintained asphalt shingle roof can run 25 to 30-plus years in this climate. Metal roofing, according to This Old House, can push past 70. So age alone doesn't automatically mean replace. A 15-year-old roof with one storm-damaged slope is still a repair candidate. But age combined with widespread wear across the whole roof is a very different conversation than age combined with one bad valley.

The same standard on a commercial roof

The inspection doesn't get looser just because the building is a commercial job instead of a house. A flat or low-slope commercial roof shows its age differently, ponding water sitting in a low spot, seams starting to separate on a membrane, a parapet edge coming loose, but the question is the same: is this one bad section on an otherwise sound roof, or has the whole membrane gone past what a patch can hold together.
